Hidden costs of free CRM software (2026)
Free is a real product until you import a graveyard, buy a hub, or hire a second closer. Price the year you will actually run, not the signup screen.

When free is honest
HubSpot Free is worth it for a founder-closer who logs email, books a meeting, and will not import 40,000 old badges. Zoho’s free tier (commonly three users — confirm zoho.com/crm/pricing) is honest if someone will administer it. A spreadsheet is free if you actually update it. Free is a lie when the plan is “we’ll just use Free until we are a real company” and the company is five sellers next spring.

Where the bill appears
- Contact and marketing-contact tiers. Importing every newsletter ghost is a HubSpot bill. Read the live limits before the CSV.
- Starter seats at $20/seat/month list (September 21, 2026). Five people is $100/month before Professional onboarding.
- Professional hubs. Onboarding fees exist. This is how “free CRM” becomes a platform.
- Required add-ons: calling minutes (Close), automations (Pipedrive Premium), sequences you will not write.
- Time. A free Zoho nobody configured is a more expensive CRM than Pipedrive Growth at $14/seat annual.
- A second system of record. Free HubSpot plus paid Pipedrive is two follow-up graves.
- Migration. Leaving Free after you built a mess is a project. Export while it is still small.
- AI add-ons. Not a reason to buy. Aiacent.
A year napkin as of September 21, 2026
HubSpot Free all year, small list, one founder: $0 software. HubSpot Starter, three seats: $20 × 3 × 12 = $720 at list. Pipedrive Growth, three seats annual: $14 × 3 × 12 = $504. Pipedrive Premium, three seats: $39 × 3 × 12 = $1,404. Close: write the live three-seat annual next to Premium. Jobber Core from $29/month annual is a field OS, not a free CRM with plugins.
Paid that stays small
Pipedrive Growth is the usual paid small-team napkin. Close if you dial. HoneyBook if you are a studio — it was never free, and that honesty is useful. Follow Up Boss Grow is $69/user ($58 annual) because realtor ponds are the product. Do not hunt a $0 tool to impersonate those jobs.
Mistakes we see
- Calling HubSpot Free “the CRM” while the real pipeline lives in a spreadsheet.
- Buying Marketing Hub to unlock a contact limit you created.
- Using Free as a data warehouse for every lead magnet since 2019.
- Three people sharing one Free login. That is not a seat strategy. That is a mess.
- Skipping vertical CRMs because they are not free.
